But the fundamental process of making a hand-knotted carpet has not changed. It cannot. The moment you automate it, it becomes something else.
In this article, we take you through every stage of how a hand-knotted carpet is made — from the raw fibre to the finished piece resting on your floor. We want you to understand not just the what, but the why: why these carpets take so long, why they cost what they cost, and why a well-made hand-knotted carpet is one of the few luxury purchases that genuinely increases in value with age.

Before we explain the process, it is worth being precise about terminology. The market uses "handmade" loosely. A carpet can be handmade in several ways — hand-tufted, hand-woven, hand-loomed, or hand-knotted — and they are not the same thing.
A hand-tufted carpet is made by punching yarn through a fabric backing with a hand-held tufting gun. It is fast — a tufter can complete a carpet in days rather than months. The result is attractive, and good hand-tufted carpets are quality products. But they are not hand-knotted.
A hand-knotted carpet is made by tying each individual tuft of yarn around two vertical warp threads on a loom, one knot at a time. There is no gun, no backing fabric, no shortcut. Every knot is tied by a human hand. A medium-density 9 × 12 foot carpet contains approximately five million knots. Five million individual acts of craft, each one executed correctly or the carpet fails at that point.
This is the distinction that matters. When you buy a hand-knotted carpet, you are buying the accumulated labour of weeks, months, or in the case of exceptionally fine pieces, years.
Knot Density — What Does KPSI Mean?
You will sometimes see hand-knotted carpets described by their KPSI — knots per square inch. This is the primary technical measure of a carpet's fineness. A carpet with 80 KPSI is a solid everyday piece. At 150 KPSI you are in premium territory. At 300 KPSI and above, you are looking at museum-grade work that requires specialist weavers and can take years to complete.
At VMS Carpets, most of our standard collection sits between 80 and 150 KPSI. Our fine and custom pieces range from 150 to 250 KPSI, depending on design complexity and material.
The Eight Stages of Making a Hand-Knotted Carpet
Here is the complete process, as it happens in our Mirzapur workshop.
Design and Naksha Creation
Every carpet begins with a design. In the traditional Mirzapur system, this design is called a naksha — a detailed colour map of the carpet drawn onto graph paper, where every square represents one knot. A skilled naksha artist translates the design vision into a weaving instruction set that the artisan follows at the loom, square by square.
The complexity of this process depends on the design. A simple geometric pattern with four colours might take two days to map. An intricate floral Oushak design with twenty colour gradations can take two weeks. At VMS Carpets, our design team works both with traditional hand-drawn nakshas and digital pattern software, depending on the complexity of the commission. For custom orders, we present digital visualisations to clients before weaving begins, so there are no surprises when the carpet arrives.
Fibre Selection
The material from which a carpet is woven determines its character more than any other variable. At VMS Carpets, we work primarily with three fibres: wool, silk, and cotton.
Wool is our most-used material. New Zealand and New Zealand-blend wools offer exceptional pile height retention, natural soil resistance, and a softness that improves with age. Silk produces carpets of extraordinary fineness and lustre — the shimmering quality of a silk carpet comes from the natural protein structure of the fibre, which reflects light differently from different angles. Cotton is typically used for the warp and weft (the structural threads), as it holds tension without stretching. Some of our most popular pieces blend wool and silk — wool for durability, silk for visual depth.
Yarn Dyeing
Raw yarn arrives at our workshop in its natural state — cream, brown, or grey depending on the animal source. Before weaving can begin, the yarn must be dyed to the exact colours specified in the naksha.
At VMS Carpets, we use a combination of natural dyes and high-quality synthetic dyes depending on the commission. Natural dyes — derived from plants, minerals, and in some cases insects — produce colours with a depth and character that synthetic dyes cannot fully replicate. They are also more light-stable over long periods. The dyed yarn is then rinsed, dried in shade (direct sunlight can affect initial colour development), and sorted by colour before being wound onto spools for the weaver.
Loom Preparation and Warping
The loom is the frame on which the carpet is woven. Traditional Mirzapur looms are vertical — the weaver sits facing the loom and works upward from the bottom of the carpet. Warping is the process of stringing vertical cotton threads (the warp) from the top beam to the bottom beam of the loom at precise intervals. The density of these warp threads determines, in part, the knot density of the finished carpet.
Mirzapur looms can accommodate carpets from small prayer rug sizes up to room-sized pieces of 14 × 20 feet or beyond. For very large custom pieces, we use wider looms and — in some cases — multiple looms woven side by side and joined with near-invisible seams.
Hand-Knotting — The Core of the Craft
This is the stage from which hand-knotted carpets take their name, and it is where the vast majority of the time and skill is invested. The weaver sits at the loom and, following the naksha design row by row, ties individual knots around pairs of vertical warp threads.
At VMS Carpets, we use both the Persian (Senneh) knot and the Turkish (Ghiordes) knot depending on the design. The Persian knot is asymmetrical, which allows for finer detail and curved lines — it is the knot of choice for complex floral and figural patterns. The Turkish knot is symmetrical and robust, preferred for bold geometric designs where pile durability matters as much as detail.
After completing each horizontal row of knots, the weaver passes a weft thread across the full width of the carpet and beats it firmly downward with a flat comb. This "beating down" locks the knot row in place and compacts the structure. The cycle then repeats: knots, weft thread, beat down — for as many rows as the carpet requires.

Washing
When the weaving is complete, the carpet is cut from the loom and washed. Washing serves several purposes: it removes the lanolin and processing oils from the yarn, it allows the fibres to bloom and consolidate, and it gives the pile its initial softness.
At VMS Carpets, we wash in running water with mild natural agents. The carpet is spread flat on a clean surface, scrubbed by hand with soft brushes, rinsed thoroughly, and then stretched on frames to dry flat in direct sunlight. This flat-drying stage is critical — a carpet that dries unevenly or curls at the edges during this process will never lie truly flat on the floor. We allow two to four days for thorough drying depending on the pile depth and outdoor conditions.
Clipping and Sculpting
A freshly washed carpet has an uneven pile — individual knots sit at slightly different heights after the washing process. Clipping is the process of levelling this pile to a uniform height using large, flat-bladed scissors.
For carved or sculpted designs — where design elements are intentionally at different pile heights to create a three-dimensional effect — the clipping process requires a high level of skill. Our best clippers can look at a carpet and understand its three-dimensional potential without a template. They clip freehand, lowering backgrounds and raising motifs, revealing a depth in the carpet that was invisible when it came off the loom. This stage can take between one and five days depending on the size and complexity of the piece.
Final Inspection and Quality Control
No VMS Carpets piece leaves our workshop without a multi-stage inspection. Our quality process checks: knot consistency across the full surface, colour accuracy matched against the original naksha, pile evenness after clipping, structural squareness, fringe integrity, and back cleanliness.
If any issue is found, the carpet is returned to the relevant stage for correction. Loose knots are retied. Colour variations are noted and the relevant yarn batches reviewed. The carpet is then blocked one final time — stretched between fixed points while slightly damp to ensure it holds its precise dimensions after dispatch. Only after passing all checks does a piece receive the VMS Carpets mark.
Why Does This Process Take So Long?
Clients sometimes ask why a custom carpet takes three, four, or six months. The answer is visible in the process above: there is no stage that can be meaningfully accelerated without compromising quality.
Dyeing cannot be rushed — yarn needs time to absorb dye evenly. Knotting cannot be rushed — a weaver's hands can only move so fast before mistakes increase. Washing cannot be rushed — carpet fibres need time to bloom and dry correctly. Each stage has its natural rhythm, and the quality of the finished piece depends on respecting that rhythm.
This is not a limitation of our process. It is the definition of it. A hand-knotted carpet exists outside the logic of industrial production. It is made at the pace of a human being, and that pace is its most important quality guarantee.

Mirzapur — The City That Weaves
It is impossible to discuss hand-knotted carpets from India without discussing Mirzapur. Situated on the southern bank of the Ganga, Mirzapur has been a centre of textile production for centuries. The city's carpet industry grew significantly during the Mughal period, when Persian weaving traditions were introduced to the Indian subcontinent and merged with local craft sensibilities to create something distinct.
Today, the Mirzapur-Bhadohi belt employs over 500,000 artisans and their families in the carpet trade. These are not factory workers — many are home-based weavers who have inherited their looms from parents and grandparents. India as a whole accounts for approximately 40 percent of global handmade carpet exports, and Mirzapur is at the heart of that industry.

Why Hand-Knotted Carpets Are a Long-Term Investment
A well-made hand-knotted wool carpet does not simply last — it improves. In the first five to ten years, the wool fibres soften from foot traffic and settle into the foundation, producing a more lustrous, supple surface than the day the carpet was made. Colours that appear bold when new develop a patina that is impossible to replicate artificially.
Hand-knotted carpets can also be repaired. Because they are built knot by knot, a damaged section can be re-knotted by a skilled restorer to match the original. Many antique Persian and Indian carpets that are now in museum collections have been repaired multiple times over their centuries-long lives.
